Why cost of poor quality remains invisible

In Swiss SMEs, insufficient quality rarely appears as an explicit line item in the income statement. Internal rework, returns, free replacements, unbilled support hours, and discounts granted to close a complaint often end up in personnel costs, materials, overheads, or bad debt — diluting margins without management having a clear view.

How to quantify rework, returns, and complaints

Quantification starts from three operational flows that almost every Swiss SME already has, even without a formal quality system:

Internal rework

Record for each rework order: hours spent by department, materials consumed, cost of machine downtime, and any disposal costs. Apply the fully loaded hourly cost of personnel (gross salary + employer social contributions AVS/AI/IPG, AD and LPP + ancillary expenses), not net salary alone.

Reference formula: Rework cost = hours × fully loaded hourly rate + materials + share of fixed costs.

Returns and credit notes

Link each credit note to the original sales document and classify it by cause: product defect, shipping error, documentary non-conformance, post-delivery cancellation. Include the logistics cost of the return and the depreciation of resale value.

For products that cannot be resold, record scrap at production or purchase cost, not at the selling price.

Complaints and support

Track unbilled support hours, warranty replacements, commercial discounts granted to close the case, and legal costs. If complaints pass through email or phone without a ticket, the real cost remains underestimated.

Accounting under Swiss standards

In Swiss ordinary accounting (Code of Obligations, Art. 957 et seq., and GAAP/FER accounting standards), cost of poor quality is not a standard line item in the chart of accounts. Internal rework and scrap: charge to personnel cost accounts (class 5 or 6) and materials (class 4), with a dedicated analytical code (e.g. «CQ-INT»). Production scrap reduces inventory value; if recoverable value is nil, record the write-down as a period cost.

Customer returns: reverse revenue and VAT on the credit note. If goods return to warehouse, revalue them at purchase or production cost, not at the original selling price. Any negative differences go to cost of goods sold or return losses.

Warranties and replacements: for legal (CO, Art. 197 et seq.) and contractual warranties, repair or replacement costs are operating costs of the period. If the company has significant and predictable volume, it may set aside a «warranty reserve» based on historical data — a practice that is admissible if documented and consistent with Art. 960e CO (recurring expenses arising from warranty commitments) and with the prudence principle under Art. 960 CO.

Discounts and penalties for complaints: record as a reduction in net revenue (account 3xx with a negative sign or a dedicated «discounts and allowances» account). Separate them from ordinary commercial discounts so as not to confuse commercial strategy with error correction.
